Our product thesis is that a purchasing tool can fail when it starts from the assumption that a small business is a smaller version of a large business. So the market keeps producing lighter ERP, cheaper ERP, prettier ERP, AI-native ERP, and ERP-shaped inventory apps with fewer modules.
That misses the real constraint. Small businesses do not avoid ERP only because of price. They avoid ERP because ERP asks them to operate like a company with departments, process owners, implementation specialists, and staff whose job is to keep the system clean.
For teams whose existing operational systems fit, a focused workflow connecting purchasing, supplier communication and receiving may be a better next investment than a broad replacement. This essay argues that position; it is not a survey of all SMBs or ERP products.
The category mistake
Most software built for small businesses starts from the same mental model.
It assumes the small business is a miniature enterprise.
So the software industry keeps trying to make enterprise systems smaller. Fewer modules. Cheaper seats. Friendlier menus. A lower monthly price. Maybe an AI assistant layered on top of the same old operating model.
But an SMB does not reject ERP only because the sticker price is high.
Read before ordering

An SMB rejects ERP because ERP asks the business to become a different kind of organization.
ERP asks the operator to define every process, maintain every record, train every employee, reconcile every exception, and keep the system clean enough for the software to remain useful. That is manageable when the company has departments, specialists, implementation teams, and people whose full-time job is operating the system.
It breaks down when the same person is selling, ordering, receiving, answering customers, fixing mistakes, and closing the store.
For most SMBs, the problem is not that ERP costs too much. The problem is that ERP assumes too much.
ERP was built around structured operations
ERP is powerful because it models the business as a set of structured processes.

Transformation versus movement
A useful way to separate the categories is this:

Workflow software is best when the business needs to understand how quickly inventory moves, and how quickly it can be replaced.
That distinction matters.
A phone manufacturer needs deep production systems. It needs to know how components become finished goods, how batches are tracked, how defects are isolated, how landed costs are allocated, and how production capacity is planned.
A corner store does not need that.
A corner store needs to know that the drinks are selling faster than expected, the supplier order should be placed today, the invoice needs reconciliation, and someone has to confirm delivery before the weekend.
Both businesses have inventory.
They do not have the same inventory problem.
This is where many SMB software products lose their way. They start by helping a business order and track goods. Then a customer asks for assemblies. Then another asks for work orders. Then lots. Then serial numbers. Then landed costs. Then warehouse routing. Eventually the product becomes an ERP by accident.
That may look like progress on a feature matrix.
For the SMB user, it often recreates the original problem: more structure to maintain, more fields to understand, more workflows to train, and more ways for the system to become stale.
The manufacturing example
The word "manufacturing" hides two very different needs.
One need is production control. That is the world of work orders, WIP, batch traceability, production scheduling, quality checks, and cost accounting. A literal manufacturer needs this. A drug manufacturer needs it. A phone manufacturer needs it. A factory with regulated lots and serial numbers needs it.
The other need is purchasing driven by sales or usage. That is the world of raw materials, ingredients, components, supplier orders, substitutions, lead times, and receiving. A bakery, cafe, repair shop, light assembler, dropshipper, or just-in-time product business may need this without needing a full production system.
For the first business, the ERP or MRP is the operational core.
For the second business, the purchasing workflow is the operational pain.
Even in a large manufacturer, these can sit beside each other. The build team can keep using an ERP or MRP for production. The warehouse team can keep using warehouse management software for logistics. The sales team can keep using Shopify or a B2B storefront. The purchasing team still needs a workflow that knows what to buy, sends the order, reads the supplier reply, reconciles the change, and updates the state of the business.
In that world, the ERP behaves like a demand signal. It provides usage on build, the same way a POS provides usage on sell. The procurement layer does not need to become the production system to be valuable.
It needs to close the buying loop.
Applying the idea beside an existing ERP
When production already runs in an ERP or MRP, evaluate the supplier handoff as a separate job. An additional tool can help if it preserves order identity, supplier changes, receipt context and the financial handoff without duplicating records.
Confirm the exact integration objects, direction and permissions. Reading production demand is different from writing a native PO or receipt into the ERP. Someone must own failed syncs, duplicate prevention and changes to mappings.
Keep production planning, quality release, traceability and accounting in the systems that provide the required controls. A well-used workflow does not become the authoritative financial or regulated record merely because the purchasing team prefers its interface.
Small businesses buy usability, not modules
Feature matrices are seductive.
They make software feel objective. One product has barcode scanning. Another has lot tracking. Another has work orders. Another has multi-location inventory. On paper, the product with more checkmarks looks more capable.
But SMB buying decisions are rarely won by the deepest feature matrix.
They are won by whether the owner can teach the system once and trust that the team will actually use it.
That is the hidden requirement.
Can Jill's assistant use it correctly?
Can Shannon place the order without asking three questions?
Can a new employee understand what needs to happen today?
Can the owner leave for two days without the purchasing process falling apart?
The operational cost of SMB software is not just the subscription. It is the human overhead required to keep the software true.
That is why affordable ERP often misses the point. A system can be cheap and still be expensive to operate. Include setup, training, data maintenance and cleanup in the total cost of every option, including a focused workflow product.
And attention is the scarcest resource inside a small business.
The SMB stack is already modular
Small businesses already have a stack.
They use Shopify, Square, Toast, Clover, Lightspeed, QuickBooks, Xero, spreadsheets, email, text messages, supplier portals, delivery apps, bank feeds, and whatever industry-specific tool solved one painful problem years ago.
This stack is messy, but it is real.
An ERP implementation may consolidate several systems, while other implementations use integrations.
An SMB-native workflow mindset says: work across it.
Define the source of truth for each record and verify the supported connection before expecting a workflow to execute across systems.
The POS can tell us what sold.
The ERP or recipe system can tell us what was used.
The accounting system can tell us what was invoiced.
The supplier can tell us what is available.
The employee can confirm what arrived.
The workflow layer can decide what needs attention.
That is a different category from ERP. It is not a smaller database with fewer modules. It is an operating layer across the tools the business already uses.
AI makes this difference more important
Our expectation is that AI assistance can make repetitive data entry less central to software usability. The benefit depends on reliable extraction, review and integration; it is not a reason to remove necessary controls.
Historically, software needed rigid inputs because computers could not understand messy work. If the business wanted automation, the business had to become legible to the system. That meant forms, fields, rules, workflows, and strict process definitions.
AI changes the bargain.
Supported AI workflows can extract information from inputs such as invoices, sales patterns, supplier messages, purchase history, product catalogs, stock changes, PDFs, emails, photos, and employee notes. It can suggest the order, flag the mismatch, reconcile the receipt, draft the supplier message, or route the exception.
That does not mean SMBs need AI-branded ERP.
It means they need software that reduces the amount of structure humans must maintain.
The best SMB systems will not ask the business to model every process upfront. They should reduce repetitive input while making uncertainty, permissions and the next review step clear.
That is the shift from system of record to system of work.
The future is opinionated
The winning SMB systems will be opinionated.
That may sound limiting, but it is the opposite. Small businesses do not want infinite configuration. They want a system that understands the job well enough to guide them.
A modular ERP says: "You can configure this however you want."
An SMB-native workflow says: "Here is how this work should run. We will handle the boring parts."
That is a better promise for owner-operators.
Because the owner is not trying to build an internal software department. They are trying to get through the week with fewer mistakes, fewer stockouts, fewer rushed orders, fewer forgotten tasks, and fewer moments where the whole business depends on one person remembering everything.
The right software should make the business feel calmer.
Not because it has fewer features.
Because it carries more of the work.
Not every business should use the same system
This is not an argument that ERP is bad.
ERP is essential for businesses with deep operational complexity. If a company needs production planning, batch traceability, warehouse controls, compliance workflows, or detailed cost accounting, it should use software built for that depth.
But most SMBs are not failed enterprises waiting to become more structured.
They are different operating environments.
They run on customer demand, local judgment, employee memory, supplier relationships, and fast correction. Their software should respect that reality instead of trying to overwrite it.
The category mistake is thinking the SMB market wants ERP made cheaper.
The better insight is that SMBs want the outcome of ERP without becoming ERP operators.
They want the order placed.
They want the inventory replenished.
They want the invoice matched.
They want the supplier followed up with.
They want the team to know what to do.
They want the business to keep moving.
SMB-native software replaces structure with execution
The next generation of SMB operations software will not be defined by how many ERP features it copies.
